How SMEs Can Start With AI: A Practical First 90 Days

Most small and medium businesses don't need an AI strategy document. They need one or two useful wins, done safely, that the team actually uses. Here's how to get there in 90 days.

Start with problems, not tools

List the tasks that eat the most time each week: answering the same emails, writing quotes, chasing invoices, summarising meetings, preparing reports. The best first AI projects are repetitive, text-heavy and easy to check.

Days 1–30: pick and test

  • Choose two or three tasks with clear time savings.
  • Agree simple rules on what data can and can't go into AI tools.
  • Test with a small group using tools you already pay for where possible.
  • Measure how long the task took before, so you can prove the saving.

Days 31–60: roll out what works

  • Turn the best tests into a standard way of working, with written prompts and checklists.
  • Train the wider team in short, practical sessions.
  • Name one person who owns AI adoption day to day.

Days 61–90: connect and measure

  • Connect AI to your existing systems, such as your CRM, inbox or accounts software.
  • Report hours saved, faster response times and fewer errors to the leadership team.
  • Pick the next set of tasks based on what you've learned.

Common mistakes to avoid

  • Buying expensive tools before knowing what problem they solve.
  • Running endless pilots that never become normal practice.
  • Leaving staff unsure what they're allowed to use.
  • Not checking AI output before it reaches customers.

What results look like

Done well, AI frees up time across the business rather than replacing people. In one business I led, putting AI into everyday work delivered around 30% better efficiency.
